Abstract

Digital Twins (DTs) offer transformative potential for Industry 4.0. However, the maturity of DTs in manufacturing remains limited due to various challenges. This article addresses a critical knowledge gap by examining factors that determine DT implementation success through a comprehensive case study of a pioneering sawmill. Unique for its technical complexity, proven economic impact, and complete life cycle analysis, the study provides scarce real-world evidence of a fully automated DT with tangible commercial success. It offers an in-depth examination of a real DT development process, critically evaluating it alongside a novel DT development and implementation framework. Key success criteria, such as fostering organisational trust to support DT adoption, are identified, guiding future advancements in real industrial environments. The analysis reveals unexpected commonalities between the DT framework and actual industrial practices, establishing a valuable benchmark for future DT projects. By bridging the gap between theory and practice, this work increases the likelihood of technical and economic success in DT development and implementation – an outcome rarely documented in current DT literature. Thus, this work serves not only as a practical guide for practitioners but also enriches the theoretical discourse on DTs, making it highly relevant to research and industry.
